Odoo for Fashion Manufacturing Company: Optimizing Operations

Summary

Our client is a Poland-based fashion manufacturing company that designs and produces custom corporate merchandise and premium swag for large international corporations. The business operates globally and manages complex B2B contracts with large order volumes, strict delivery timelines, and customized product designs.

ERPixel worked with the client for approximately one year, focusing on stabilizing and extending an existing Odoo system that had previously been implemented by another vendor. The project required significant analytical work, corrections to earlier implementation mistakes, and deep customization of financial processes to meet the requirements of the company’s finance department and Polish accounting regulations.

The solution now supports a multi-company environment, fully consolidated financial reporting, and global multi-currency operations. Advanced management reporting was implemented, including consolidated Profit & Loss, consolidated Balance Sheet, and a custom multi-currency Cash Flow Statement based on the direct method.

The project team involved approximately 40 specialists across analysts, developers, QA engineers, finance experts, warehouse staff, and sales specialists.

This experience is particularly relevant for companies operating in global manufacturing supply chains, fashion production, corporate merchandise production, and businesses requiring transparent financial reporting for investors.


Before

Before our involvement, the company already had Odoo installed but faced serious operational and financial challenges caused by an incomplete and partially incorrect implementation delivered by the previous integrator.

Several key business processes were either unstable or not aligned with the company’s real operations.

The company operates a subcontracting production model. Raw materials are purchased and transferred to external factories and ateliers that perform the sewing and finishing services. The ERP system must correctly track:

  • cost of raw materials
  • cost of subcontracted production services
  • additional overhead costs
  • final product cost structure

At the same time, the company works with highly customized products. Each merchandise order is designed individually for corporate clients, which made traditional manufacturing Bills of Materials impractical. The company therefore required an ERP structure capable of handling production without standardized BoMs.

Financial transparency was another critical challenge. The company operates globally and processes transactions in many currencies. Management needed consolidated reporting across multiple legal entities and full visibility into real-time cash flow to support investment discussions and strategic planning.

Additionally, operational coordination between design teams and operational teams was fragmented. Designers worked in Fibery, while operational processes were tracked in Odoo, with no direct connection between the systems.


After

After the project, the company now operates a stable and scalable ERP architecture that supports its global operations.

The subcontracting manufacturing model is fully controlled in Odoo. The system correctly calculates the cost of materials sent to external manufacturers, subcontracting service costs, and additional production overheads. This allows management to track the true profitability of every order.

Financial reporting became one of the strongest parts of the system. ERPixel implemented consolidated financial reports across multiple legal entities, enabling management and investors to analyze the business in a unified structure.

A major enhancement was the development of a Cash Flow Statement based on the Direct Method. Standard Odoo does not provide this functionality. ERPixel developed a custom reporting engine that reflects bank transactions on the exact date they occur and supports full multi-currency accounting. This report gives the finance department real-time visibility into cash movement and liquidity.

Operational transparency also improved significantly. Integration with Fibery created a link between design activities and operational processes in Odoo, allowing teams to synchronize project statuses and coordinate production.

Slack integration introduced automated notifications from Odoo, improving internal communication and keeping teams informed about operational events.

Another important operational improvement was the introduction of a Payment Request approval system. Employees can now submit payment requests for supplier prepayments, marketing expenses, and B2B contractor payments. Each request follows a configurable approval workflow. Approvers receive notifications, review requests, and confirm them before payments are executed. The system also maintains approval statistics and full traceability.

As a result, the company now has a transparent financial structure, controlled operational processes, and reliable reporting required for investor relations and global growth.
